In the early days, the founder is the sales team. They know the product deeply, can change the offer on the spot, and believe in it completely. Buyers feel that, and they buy.
Then the founder runs out of hours. A salesperson is hired, given a deck and a lead list, and within a few months the numbers disappoint. The usual conclusion is that the hire was wrong. Usually the system was missing.
What the founder carried in their head
- Which buyers to pursue and which to politely ignore.
- The few stories and proof points that actually move a deal.
- When to discount, when to hold, and when to walk away.
- The real reasons people say no, and the answers that work.
Write it down before you hire
Record and review the founder's calls. Turn the patterns into a simple written playbook: ideal buyer, qualifying questions, the core story, top objections and answers, and pricing rules. Have the first hire shadow, then lead with the founder shadowing.
AI tools make this far easier than it used to be. Call transcripts can be summarised and searched, objections tracked, and drafts of follow-ups prepared. But the judgment still has to come from the founder first. Skip this step and every sales hire will look like the wrong one.
